There is an old model in this industry that has run its course, even though most of the businesses operating inside it have not noticed yet.
The model goes like this. A sales rep shows up, demonstrates a system, and the conversation is almost entirely about closing. What is the contract length. What is the processing rate. What is the commission on this deal. The merchant is, in the most honest possible language, the product being acquired. Once the ink dries, the relationship effectively ends. You get a terminal, a login, and a toll-free number, and the sales rep moves on to the next account.
That model is not built to serve the merchant. It is built to serve the acquisition. And merchants have started to figure that out.
What a real consultant actually does
There is a different way to operate in this industry, and it looks almost nothing like traditional POS sales. It looks more like a fiduciary relationship, the kind you would expect from a financial advisor or an attorney, where the professional’s compensation is tied to genuinely serving the client’s interest rather than simply closing the deal in front of them.
A true POS consultant starts with questions, not a pitch. What does your business actually need. What is your transaction volume. What is your margin structure. What does your customer base expect. What is going to change in your operation over the next two years that your current system cannot handle.
From there, the recommendation should fit the business, not the consultant’s commission structure. Sometimes that means a premium platform with every feature available. Sometimes it means a leaner system because the client does not need to pay for capability they will never use. A consultant operating in good faith recommends the second option just as readily as the first, even when it means a smaller payout, because the relationship is the asset, not the transaction.

What synergy actually looks like
The word fiduciary gets used loosely, so let’s be precise about what it actually means in this context. A fiduciary relationship does not mean the consultant works for free or pretends profit does not matter. It means the consultant’s success is structured to align with the client’s success rather than work against it.
In practice, that looks like transparent pricing instead of buried fees. It looks like open payment processing instead of a locked gateway designed to make leaving expensive. It looks like a recommendation that considers the next three years of the client’s business, not just the next sale. It looks like staying in the relationship after the contract is signed, because the consultant’s reputation and repeat business depend on the system actually working, not just on getting it installed.
When that alignment is real, the client gets a partner who profits when their business grows, and the consultant gets a sustainable business built on trust rather than acquisition volume. That is not a compromise between the client’s interest and the consultant’s profit. That is what it looks like when those two things are pointed in the same direction.
Where this industry is headed
The dealers, ISOs, and VARs who will still be relevant in five years are the ones making this shift now, deliberately, rather than waiting to be forced into it by margin pressure or merchant attrition. The transactional model is being squeezed from every direction, by national platforms with venture funding undercutting on price, by software increasingly handling tasks that used to require a person, by merchants who are simply better informed than they used to be about what good service looks like.
The businesses that survive that squeeze will be the ones who became indispensable for reasons that have nothing to do with being the only available vendor. They will be the ones who built real expertise, who treat the client relationship as the actual asset, and who understand that the long game is always more profitable than the quick close.
